1. Sender + 1-line subject summary
2. Category: REPLY / DELEGATE / SCHEDULE / FILE / DELETE / WAIT
3. Estimated time to handle (in minutes)
4. Priority: HIGH / MEDIUM / LOW (based on stakes + sender)
5. If REPLY: a 2-3 sentence draft response in my voice
6. If DELEGATE: who and what to say
7. If SCHEDULE: what to put on calendar and when

End with:
- The 3 emails I should handle FIRST
- The 3 I can safely batch later
- The 3 I should not have been on at all (mark for unsubscribe / opt-out)
